Case study 03 · Compensation

Following the payment trail
to its operational source.

An illustrative commission investigation reconciles policy, payee, producer, hierarchy and carrier data—and turns individual exceptions into repeatable controls.

03

A producing organization had a growing list of “missing commission” inquiries. Some were true nonpayments; others were timing, hierarchy, advance, chargeback, split, licensing or data-quality issues. Without a standard research package, each inquiry restarted the investigation.

The operating challenge

Statements arrived in different formats and described the same business differently. Policy numbers changed after issue, writing numbers differed by carrier, EFT totals combined many transactions and compensation schedules were not always available to the researcher. Emails documented carrier conversations, but the case record did not show a full chronology.

Diagnostic findings

  • Inquiries began without validating policy status, premium receipt, issue date, compensation method or expected payee.
  • Producer hierarchy and payee changes were not effective-dated, obscuring which arrangement applied on the relevant date.
  • Gross commission, override, split, advance and renewal amounts were mixed in a single expectation.
  • Carrier case numbers and response commitments were stored in personal mailboxes.
  • Closed cases did not carry a root-cause code, limiting trend analysis.

Thinkvisor’s approach

Thinkvisor created a transaction-level inquiry record and a minimum evidence package. Before contacting a carrier, the researcher documented the policy, premium, issue status, product, producer, writing number, payee, hierarchy, expected compensation basis and statements reviewed. This narrowed the question and reduced avoidable carrier exchanges.

Triage

Separate payment timing, true nonpayment, chargeback, hierarchy, eligibility and unidentified-cash cases.

Trace

Follow the transaction from policy and premium through writing code, schedule, statement and bank deposit.

Resolve

Submit a complete inquiry, monitor commitments, document disposition and correct the originating control.

The research protocol

  1. Define the allegation: amount, period, policy, producer, product, carrier and why payment was expected.
  2. Confirm policy facts: issued/in-force status, premium mode, received date, free-look or reversal activity and policy-number changes.
  3. Confirm eligibility: license, appointment, contract, writing number, hierarchy and payee in effect for the transaction date.
  4. Calculate the expectation: premium basis, rate, advance/as-earned treatment, split, override, bonus and potential chargeback.
  5. Reconcile statements: search transaction and summary reports, alternate identifiers, offsetting entries and EFT deposit detail.
  6. Escalate to carrier: send a concise evidence package with one defined question and record the case number and response date.
  7. Close and prevent: document payment or explanation, notify stakeholders, assign a root cause and update the upstream record.

Controls delivered

Inquiry package

Standard facts, calculation, supporting statements and requested carrier action.

Aging dashboard

Open amount, owner, carrier case, last touch, next action and escalation date.

Root-cause library

Codes for setup, eligibility, hierarchy, timing, policy event, statement and banking issues.

Operational outcome

The organization gained a defensible record for each inquiry, a practical way to prioritize aging items and a feedback loop connecting payment exceptions to onboarding and contracting controls. Stakeholders received specific status—what was checked, what evidence was missing and who owed the next action.

Potential recovery varies by contract terms, policy status, carrier rules and evidence. Thinkvisor does not guarantee payment or determine contractual entitlement.

What the case teaches

“Missing” is a symptom, not a root cause. Commission research becomes faster and more credible when the question is transaction-specific and the hierarchy is effective-dated. The best resolution is not only a payment or explanation; it is an upstream correction that prevents the next exception.

How Thinkvisor can help

Thinkvisor can research a defined portfolio, create carrier inquiry packages, reconcile statements and EFT activity, organize aging and escalation, review hierarchy data, document procedures and train internal compensation teams.
